How to assess AI readiness before choosing tools
A practical path from a list of ideas to decisions about process, data, ownership and risk.
Start with the work, not the model
The question “which AI should we choose?” usually comes too early. A model can support one workflow and fail in another because the organisation lacks current data, a result owner or a way to handle errors. The first decision is the problem and intended outcome.
A useful starting point has a clear trigger, user and result: preparing an offer, checking a document, finding an authoritative procedure or routing an exception. Only then can you decide whether the work needs rules, integration, retrieval, a language model or an agent.
Four areas of readiness
Assess the process, data, organisation and technology together. Process covers steps, exceptions and measurement. Data covers source, owner, quality, freshness, sensitivity and access. Organisation covers accountability, skills and adoption. Technology covers integration, security, cost and operations.
These areas depend on one another. A document without an owner becomes a quality problem. A missing approval rule becomes an agent risk. Without a baseline, the team cannot establish whether implementation helped.
Select priorities deliberately
Evaluate each use case by business impact, feasibility, data readiness and risk. A high-potential idea is not automatically a good pilot. A better first scope is important enough to matter but bounded enough to test and stop safely.
The result should be a set of decisions, not a list of ideas: what can enter a pilot, what requires preparation, who owns it, which controls are necessary and what evidence permits production release.
What an assessment should deliver
A practical assessment ends with process and data maps, a risk register, dependencies, priorities, an architecture recommendation and a staged roadmap. Each use case needs an owner, sources, constraints and measures.
This does not force a platform purchase. It lets the organisation compare options against its own requirements and avoids building demonstrations that cannot safely become part of everyday work.
